HR SUPPORT WITH PREDICTIVE INDEX FOR COMMERCIAL BANK

Within the scope of this project, PMO equipped Pasha Bank with Predictive Index HR platform. Through this platform Pasha Bank obtained international HR solution, that enables efficient selection and recruitment, engagement and retention, team development, potential discovery and conflict management of employees. PMO is an exclusive partner of Predictive Index in Caucasus.

WORKSHOP ON BUSINESS PROCESS OPTIMIZATION

PMO with the sponsorship of Deutsche Gesellschaft Für Internationale Zusammenarbeit (GIZ) conducted trainings and workshop on Business Process Optimization for the representatives of the Ministry of Finance. The workshop discussed the principles and concepts that we use in order to increase efficiency of organizations, where gaps in the organization are easily identified and addressed. The main focus of the workshop was the identification and optimization of the business processes that bridge the gap between an organization’s strategy and its individuals. PMO together with the representatives of the Ministry of Finance discussed the problems and challenges that an organization faces in terms of processes, and introduced the techniques and tools on how to address these problems. In the course of the workshop, PMO also identified and mapped several existing business processes and optimized them with the assistanceof MOF employees.

COACHING AND PROJECT MANAGEMENT IN MICROFINANCE INSTITUTION

The goal of the project was to support micro finance institution Credo transformation into banking institution. PMO delivered comprehensive training on banking products and services, as well as financial management. Training was delivered to all representatives of middle management – from network, as well as head office.

PMO implemented a business process optimization project in the Ministry of Finance of Georgia. The Project aims at identifying and mapping core business processes of the Ministry, analyzing the mismatches and optimizing them, with the active involvement of Ministry representatives. On the final stage of the project, PMO provided management and process owners with detailed guidelines regarding the methodology and tools to optimize and manage organizational processes.

ORGANIZATIONAL DIAGNOSTICS AND STRATEGY DEVELOPMENT FOR GEORGIAN TRADITIONAL CANDY PRODUCER AND RETAILER

PMO has done market study and organizational diagnostics in order to identify the main challenges and problems of the company. The diagnostic process included existing market analysis and growth potential, as well as the organization’s internal analysis. PMO identified and mapped key business processes of the company, identified key risks and problems in the process flow and optimized them. PMO also developed company strategy and structure, together with action plans.

ORGANIZATIONAL EFFICIENCY INCREASE THROUGH BUSINESS PROCESS OPTIMIZATION 

SOCAR GEORGIA PETROLEUM

The objective of this project was to increase organizational efficiency through optimization of business processes. At the first stage of the project PMO identified core business processes of various domains, such as Retail Sales, Corporate Sales, Wholesale, Operations and Logistics, Procurement, Service Quality Management and other.
Afterwards, PMO described AS-IS processes, analyzed them and drew process optimization recommendations together with decision makers from various divisions. Based on the recommendations, the optimized business processes were developed.
After developing the optimized business processes, amendments to staff functions and division structures were made. At the final stage, operational procedures and instructions were developed.

MTSKHETA CITY ECONOMIC DEVELOPMENT STRATEGY

NEW CITY DEVELOPMENT

The goal of the project was to elaborate Mshkheta’s economic development strategy as a component of the General Land-Use plan of the city. The project was divided into two major phases. The first phase was to conduct a comprehensive study of the city. The study itself consisted of four major parts, including economic structure, local endowments, human capital and local institutions of the city. The second phase of the project implied Mtskheta’s economic development strategy formation, based on the study results and vision of all stakeholders in the best way possible. PMO has worked thoroughly on both phases and developed a vision for Mtskheta’s economic prosperity for the next 15 years. The strategy and action plans were elaborated, as the practical tool, for the upcoming 5 – 8 years.

PROMOTION OF BIOMASS PRODUCTION AND UTILIZATION IN GEORGIA

THE MINISTRY OF ENVIRONMENT AND NATURAL RESOURCES PROTECTION OF GEORGIA

UNDP, in cooperation with the Georgian Ministry of Environment and Natural Resources Protection and the Global Environment Facility, initiated a new project – biomass production and utilization in Georgia. This sought to improve the ecological situation in the country and help Georgia find alternative sources of energy. UNDP will co-finance the production of bioenergy produced from solid biomass. PMO has worked on the defining and implementing the project’s communications strategy. PMO was responsible for all marketing activity and direct communication with interested parties.

ORGANIZATIONAL PERFORMANCE IMPROVEMENT OF HEALTHCARE INSTITUTION

The aim of this project was to define new strategic goals and conduct a complete rebranding of the company. PMO conducted comprehensive market research and analysis, reviewed the company’s existing corporate strategy and structure and inspected core business processes. Based on this PMO developed recommendations about potential market segments and cost optimization opportunities and offered a new marketing and sales strategy.

DEVELOPMENT OF PRODUCT AND SERVICE STRATEGY AND KEY PERFORMANCE INDICATORS (KPI)

The objective of this project was to develop a product and service strategy and key performance indicators for SOCAR Energy Georgia’s subsidiary SOCAR Georgia Petroleum. On the first stage of the project, comprehensive analysis of the fuel market was performed. Together with its partner company, PMO analyzed the needs of the target segment, competition challenges and new brand positioning. Based on the analysis, the vision and strategy for the next 3-5 years was defined. On the final stage of the project, the success measurement criteria of certain strategic initiatives were identified and strategic KPIs were developed.

The objective of this project was to develop organizational strategy for SOCAR Energy Georgia and its subsidiary SOCAR Georgia Petroleum, to  redesign organizational structure aligned to the strategy of the company. On the first stage of the project, three level organizational diagnostics was performed – at the management, process and job levels. PMO identified the main challenges of the company and defined the organizational development strategy. Afterwards, PMO redesigned the structure of the two companies in a way which enabled them to efficiently implement the company’s strategy.

PROJECT SUSTAINABILITY IMPROVEMENT AND EXIT PLANNING

CARE INTERNATIONAL CAUCASUS

PMO advised Care International Caucasus on the sustainability improvements of one of the components of a four year Integrated Water Resource Management Project, financed by USAID. The component was related to the informal education of environmental issues in Georgian high schools. PMO assisted Care in developing an optimal legal, institutional and financial structure for the Alliance of Ecoclubs of Georgia, a legal entity (NGO), which should take responsibility for uniting and maintaining the activities of Ecoclubs established in 38 schools in the target regions of Georgia.

 

BUSINESS PROCESS OPTIMIZATION FOR HOME AND ELECTRICAL APPLIANCES RETAILER

The objective of this project was to improve performance through optimization of core business processes. After conducting diagnostics on the first stage of the project, corporate strategy was developed and strategic goals of the organization were identified. On the next stage of the project PMO mapped the core business processes and optimized them, providing the client with detailed implementation plan.

DEVELOPMENT OF KEY PERFORMANCE INDICATORS

NCEQE – NATIONAL CENTER FOR EDUCATION QUALITY ENHANCEMENT

The primary objective of this project was to identify Key Performance Indicators for the organization at different levels: strategic, operational and individual. PMO began by identifying the mission, vision and strategy of the organization and then those criteria which could be used for measuring the success of certain strategic initiatives. After developing strategic KPIs, which were further broken down into operational KPIs, PMO produced a document which explained each indicator and how they should be calculated, analyzed and reported.

BUSINESS PROCESS OPTIMIZATION 

NCEQE – NATIONAL CENTER FOR EDUCATION QUALITY ENHANCEMENT

The objective of this Business Process Optimization Project was to identify all the existing business processes of the organization and select a sub-group of these, which were hindering its performance. PMO used various tools to identify more than 70 processes across seven departments and prioritized them according to their level of performance vulnerability. Together with the management of the center, PMO selected and optimized 10 such business processes.

DEVELOPMENT OF PROJECT MANAGEMENT CAPACITY IN COMMERCIAL BANK

BANK CONSTANTA

In September 2012, Bank Constanta finalized its strategic planning process and as a result developed a strategic plan and allocated the responsibility of implementing the plan to various departments. However, the project management capacity at the departmental level was unsatisfactory and PMO has been hired to develop the project management capacity in the organization. PMO started its project from understanding in details the strategy of the organization, conducted assessment of the capacity of the organization and identified gaps that hampered, or could have hampered the implementation of the strategic plan. Based on its findings, PMO developed project management training modules for the staff and trained them, as well as created project management standards in the organization and assisted people in developing and managing projects. After building the capacity, PMO supervised the process, had regular weekly meetings with them and assisted them in day-to-day project management issues for three months.

WASTE MANAGEMENT TECHNOLOGIES IN THE REGIONS

Waste Management Technologies in Regions (WMTR) is a USAID funded project designed to support competent central and local government authorities, local businesses and communities and municipalities to design an integrated waste management system for the Kakheti and Adjara regions.
The aim of this project was to raise public awareness. PMO developed relevant materials and facilitated public discussions about Waste Management Strategy and Tariff Policy in Batumi and Telavi.

 

BUSINESS PROCESS OPTIMIZATION FOR AIRLINE COMPANY

The objective of this project was to map and optimize the financial department’s business processes. PMO identified more than 30 business processes related to finance and accounting, mapped “as-is” business processes and optimized them. Based on “to-be” business processes a new financial management software were developed by the company.

DEVELOPMENT OF STRATEGIC PLAN FOR CLOTHING FACTORY AND VOCATIONAL EDUCATION COLLEGE

The objective of this project was to develop a strategic plan for a Poti-based clothing factory and a vocational education college funded by a UNDP grant. PMO developed a corporate strategy and detailed action plans for its proper implementation.

DEVELOPMENT OF CORPORATE STRATEGY FOR HOME AND ELECTRICAL APPLIANCES RETAILER

The objective of this project was to conduct a restructuring based on the initial diagnostics PMO performed. Having analyzed the market and reviewed the strategy of the organization, PMO revised the staff motivation system and initiated the intensive development of the marketing and sales team. PMO then helped the organization develop a budgeting and sales planning system, as a result the company’s sales significantly increased.
